How to build a vinyl front-end: where to spend and where to save

Four components stand between a record and your ears: the turntable, the cartridge, the phono stage, and the amplification. Most people building their first serious vinyl rig spend the money in roughly the wrong order, then wonder why the result is underwhelming. I've watched this happen hundreds of times — first from behind the counter at my old shop on Smith Street in Fitzroy, and now every time a reader emails asking why their shiny new deck sounds flat through a $79 receiver.

This piece is about sequencing. Not which brand to buy — that depends on your room, your taste, your budget. It's about understanding which link in the chain rewards investment most, and which link you can hold back on without losing much ground. Get the sequence wrong and you can spend $3,000 on a system that a $1,200 system with better priorities would embarrass.

The chain works differently from digital

Digital sources have a floor. A half-decent DAC doing its job correctly will get you most of the way there, and the law of diminishing returns kicks in hard above a certain point. Vinyl doesn't work like that. The signal degrades — or is coloured, or loses information — at every single stage, and those degradations stack. A mediocre cartridge feeding an excellent phono stage still sounds like a mediocre cartridge. An excellent cartridge mismatched to the wrong phono stage loading loses some of what makes it excellent. The chain is genuinely as weak as its weakest link, which is a cliché but also just true.

The other thing that makes vinyl different: the physical interface between stylus and groove is irreversible. The groove is cut once. If your stylus is worn, misaligned, or too heavy, you're not just hearing distortion — you're physically damaging the record. That has a different kind of urgency to, say, a DAC's jitter floor.

The turntable: spend here, but not at the expense of everything else

The deck is where most people spend the most, which is mostly right but can go wrong. A good plinth, bearing, and motor — the three mechanical fundamentals — will anchor the rest of the system. Speed stability, resonance isolation, and motor noise are things you're buying when you go up the turntable ladder, and they matter because they affect every record you ever play.

The Rega Planar 3 (check price) is my reference point for where serious turntable engineering begins without requiring a second mortgage. The tonearm on a Planar 3 is good enough that a well-chosen cartridge at $400–600 will perform genuinely well. Below that price, you're often getting a less rigid plinth, a noisier motor, or a tonearm with mediocre bearings that will hold back a good cartridge regardless.

But here's the thing I'd push back on: beyond a solid foundation, money spent on an exotic deck does less per dollar than money spent on the cartridge or phono stage. I'd rather have a Planar 3 with a well-chosen moving-magnet cartridge than a $5,000 boutique deck with the bundled entry-level cart still on it. The turntable manufacturers won't thank me for saying that.

The cartridge: where the money goes furthest

This is the most underspent part of most people's vinyl systems, and it's the one that frustrates me most to see. The cartridge is the primary transducer. It is the thing converting physical groove modulations into an electrical signal. Everything downstream is amplifying and processing what the cartridge captures — if the cartridge misses detail, changes tonal balance, or distorts in the high frequencies, no phono stage or amplifier can put that information back.

Moving-magnet cartridges top out at a real ceiling. They're easier to load, their output is high enough to not need heroic phono gain, and they're user-replaceable. A good MM at $300–500 — something like the Ortofon 2M Bronze, the Audio-Technica VM750SH, or comparable — is a genuinely excellent transducer. Moving up from there means moving to moving-coil, which is a different conversation involving lower output, tighter loading requirements, and significantly higher cost for both cartridge and compatible phono stage.

My honest advice: don't rush to moving-coil. A properly set-up, well-loaded moving-magnet cartridge at the upper end of its range will outperform a low-output MC plugged into a phono stage not designed for it. I've heard this comparison dozens of times. The MC fetish is real in this hobby and it's not always justified. The phono stage: the most misunderstood link

A phono stage does two things: it applies the RIAA equalisation curve (all records are cut with bass rolled off and treble boosted; the phono stage reverses this), and it amplifies a very small signal — typically 2–5mV for MM, sometimes under 0.5mV for MC — to line level. Both of those operations are noise-sensitive and colouration-sensitive in ways that line-level amplification simply isn't.

The phono stage is where I see the most undershooting. People spend $2,000 on a turntable and $600 on a cartridge and then plug it into the phono input of an AV receiver. The phono stage in most AV receivers is, to put it charitably, an afterthought. It's often noisy, the RIAA accuracy is variable, and the loading options are fixed at 47kΩ with no adjustment. You lose real resolution there and you'll never fully know what you're missing until you take it out of the chain.

A standalone phono stage at $400–800 makes a clearly audible difference over a built-in. Above that, you're paying for lower noise floors, better RIAA accuracy, proper loading flexibility, and (in valve designs) a particular character that a lot of people — myself included — find very agreeable. I'll admit the valve phono stage I run at home measures worse than some of the solid-state options at the same price. I don't care. The presentation is musically coherent in a way I find more satisfying over long sessions, and that's not nothing.

If you're running a moving-coil cartridge, the phono stage becomes even more important. Low-output MCs need either a step-up transformer ahead of the phono stage, or a phono stage with genuine MC gain — 60dB and above. Getting this wrong results in a noisy, thin, strained sound that people incorrectly blame on the cartridge. Amplification: where valve and vinyl become an obvious pairing

By the time the signal leaves the phono stage it's at line level, which means it behaves like any other source. The usual rules apply: match output impedance to input impedance sensibly, check that your speaker sensitivity suits the amplifier's output power, and make sure the tonal balance complements rather than compounds any weaknesses elsewhere in the chain.

That said: there's a reason vinyl and valves became synonymous. Partly it's era — both technologies peaked commercially at the same time. But partly it's genuinely complementary character. Vinyl at its best has a directness and presence in the midrange that valve amplification flatters. The slight warmth of a well-chosen valve integrated and the particular textural quality of a good analogue front-end can combine into something that purely objectivist system matching doesn't fully predict.

I'm not suggesting you ignore the matching mechanics. Our guide on valve amplifiers and loudspeakers is essential reading before you commit. Low-sensitivity speakers with a 6W single-ended triode is a recipe for disappointment regardless of how good the rest of the system is. Get the numbers to work first, then let the character be a bonus.

Cables and interconnects: the honest assessment

Between the cartridge and the phono stage — specifically, the tonearm cable — cable quality actually does matter more than at line level. The signal is tiny, the capacitance of the cable interacts with the cartridge's inductance to affect high-frequency response, and cheap screened cable can introduce noise at this stage. This is one of the few places in audio where the cable is genuinely part of the circuit rather than just a conductor.

Everywhere else — phono stage to integrated, integrated to speakers — the returns on cable spending are much flatter. A decent-quality interconnect at $50–100 will do the job. The difference between that and a $600 interconnect is real but modest; it comes well after you've sorted the four main components. Anyone trying to sell you $500 speaker cables before you've sorted your phono stage is getting the order wrong.

A rough spending framework that actually works

If I were advising someone building a vinyl system from scratch at a $2,000 total budget (not including speakers or amplification, which I'll treat as existing), I'd divide it roughly like this: $800–900 on the turntable, $400–500 on the cartridge, $500–600 on a standalone phono stage, and $100–150 on interconnects. That's a system where every component is doing honest work and none of them is strangling the others.

The temptation is to blow $1,400 on a beautiful deck and scrimp on the rest. I understand it — turntables are objects as much as they are machines, and there's real pleasure in owning a well-made one. But sonically, a $900 deck with a $500 cartridge and a $500 phono stage will beat a $1,400 deck with a $300 bundled cart and a built-in phono stage almost every time. The budget is a triangle; keep the proportions roughly even.

At higher budgets the ratios shift a little — a $10,000 turntable warrants a cartridge and phono stage investment to match — but the underlying logic holds. Each component needs to be good enough not to be the weak link. One spectacular component surrounded by weak ones is a waste of what makes it spectacular.

Start there. Buy records. Adjust one thing at a time. Vinyl is a long game and that's most of the point.

Should I buy a turntable with a built-in phono stage?
For absolute beginners, a built-in phono stage removes one complication and one cable run. But once you're spending $600 or more on a turntable, you're better served by a deck with a phono output and a separate phono stage — even a modest $200–300 standalone unit will outperform most built-in stages at that price range. The internal phono stages in even mid-priced decks are usually compromised to hit a retail price point.
How much should I spend on a cartridge relative to the turntable?
A commonly cited rule of thumb is to spend roughly a third to half of your turntable budget on the cartridge. So a $900 deck might warrant a $300–450 cartridge. That's a reasonable starting point, but in my experience the cartridge is slightly underfunded in most systems — if anything, err toward the higher end of that range. A great cartridge on a good deck outperforms a mediocre cartridge on a great deck.
Do I need a moving-coil cartridge to get serious vinyl performance?
No — and this is worth saying clearly. A high-quality moving-magnet cartridge properly aligned, correctly loaded, and running through a decent phono stage is genuinely excellent. Moving-coil cartridges offer real advantages at the upper end — lower moving mass, better transient speed, greater detail retrieval — but they also require more gain from the phono stage, tighter loading, and typically more careful setup. For most listeners, the top of the MM range is the better value proposition.
Does the tonearm cable make a real difference?
More than most cables in an audio system, yes. The signal between cartridge and phono stage is very small and the cable's capacitance interacts directly with the cartridge's electrical characteristics, affecting high-frequency response. Most bundled tonearm cables are adequate, but if you're running a quality cartridge it's worth checking the total capacitance figure (cable plus phono input) against the cartridge manufacturer's recommended load capacitance.
